About the Customer

Our client is a top-tier research and development institution operating under the Government of India. This organisation plays a pivotal role in India's digital evolution, conducting complex research in IT, electronics systems, cybersecurity, and artificial intelligence for the digital world, developing basic AI models, and creating solutions for linguistic groups across the country. Documentation has been crucial to their work, especially when the results affect states, ministries, and systems that the public may see.

The Challenge

They used a combination of Excel files, emails, many translators, and products spread across several platforms, which made it impossible to meet their growing multilingual needs. They needed translation, structure, speed, consistency, and control over their information. But when we talked to them, their department was still interpreting documents the old way.

Some of the key issues they shared:

  • Their internal capacity allowed them to translate only about 20–25 pages a week, while the demand had ballooned to over 200 pages, often on short notice.
  • With different translators working in silos, essential technical phrases were being interpreted differently, this became risky, especially in cybersecurity documentation.
  • Email chains would send documents to many people, making it challenging to keep track of who changed what and whether the right version was being used.
  • Sometimes, sensitive government information was handled on personal computers or by vendors without clear rules governing who could access it.

It was clear that this was not sustainable for a mission-driven institution with national responsibilities.

Our Solution

At Devnagri, we engineered an automated document translation workflow that combined automation, AI, and human linguistics in a controlled environment. But first, we listened.

We held technical workshops with their internal teams to understand how documents were created, tagged, moved, and approved. Once we mapped that, we built a customised solution that slotted into their existing systems without disrupting their processes.

AI Workflow Integration

Here's how we approached it:

Document intake via a secure API:

We connected their DMS directly to our translation system, so new content could be automatically tagged and sent for translation without manual upload.

A built-in workflow

Every document goes through a clear sequence of language infrastructure, then a subject-matter expert refines it, guided by a live technical glossary. Quality isn’t a final step for us; it’s reviewed along the way, so nothing moves forward unless it’s ready.

Language routing that happens on its own

The API reads the document metadata and automatically determines the source and destination languages. No manual selection, no back-and-forth, the file simply enters the right pipeline and keeps moving.

One screen, full control

Managers don’t have to chase updates across tools. They can see what's going on, what stage it's in, and how long each step is taking from one dashboard. It makes timeframes easy to understand and takes away the need to guess.

Key Features

    1. Managers don’t have to chase updates across tools. They can see what's going on, what stage it's in, and how long each step is taking from one dashboard. It makes timeframes easy to understand and takes away the need to guess.

    2. Our system works across 12+ Indian languages, including Kannada, Odia, Bengali, Assamese, and more. Fitting perfectly into their nationwide project distribution. The engine learned its preferred structure and improved automatically.

Impact

The improvements were noticeable in the first quarter:

  • 200+ Documents Translated Weekly from 25 to over 200 pages/week, without expanding their internal translation team.
  • 3x Faster Average Turnaround, which used to take four days, was now done in under 36 hours.
  • 50+ Live Projects Supported from AI workshops to cybersecurity implementation guides, multiple projects across the country were delivered in regional languages, on time.

We helped this R&D organisation find its multilingual voice. With our tools, they now have the freedom to create, translate, and distribute knowledge at scale, without losing precision or control.
